Ultrafast delivery wins by behaving like a digital convenience store, not a full supermarket. The model works best when a small dark store keeps a tight list of fast moving items, turns them quickly, and sends them out in minutes. Trying to match a grocer on fresh produce, weekly stock up baskets, and broad selection pulls these companies into lower margin inventory, more waste, and a much harder supply chain game.

  • Dark store economics are driven more by basket composition than by raw order volume. Pick, pack, and delivery costs stay fairly fixed per order, so selling higher margin non perishables like snacks, drinks, household basics, and impulse items does more to improve contribution margin than adding more low value fresh orders.
  • The incumbent grocers have the edge in the full basket mission. Companies like Farmstead are built to handle thousands of orders, wider delivery radii, direct supplier relationships, and fresh inventory planning. That is a very different operating system from a 10 to 20 minute neighborhood dark store built around a few thousand SKUs.
  • The closest analog is 7-Eleven or a bodega, not Kroger. Other ultrafast operators like Duffl and early GoPuff style services found demand in urgent, high frequency purchases that replace trips to the corner store. In that lane, speed matters enough that customers will pay for convenience and forgive limited assortment.

The category is heading toward tighter assortments, better local merchandising, and more revenue from CPG trade spend and promotions layered on top of delivery. The winners will be the operators that own the convenience mission in dense pockets, then gradually add fresh items only where data shows they can do it without breaking speed or waste economics.
