Using food couriers for grocery caps how far a marketplace can push basket size, because the fleet, vehicle type, and routing logic were built for one hot bag, not a week of shopping. Deliveroo can add grocery demand onto an existing rider base, but that mainly works for small, urgent orders. The moment baskets get larger, bike and scooter capacity becomes the bottleneck, and the economics shift toward dark stores, tighter SKU selection, or a different vehicle mix.

Research estimates Deliveroo at about 2 drops per hour, versus Getir at 6, and shows dark store margins improve sharply as AOV rises from £10 to £25 and £50 because pick, pack, and delivery costs stay mostly fixed per order.

The practical issue is what the courier is carrying. Ultrafast grocery services are built around bikes, scooters, and short delivery radiuses from small neighborhood warehouses with roughly 1,000 to 2,000 SKUs. That setup is great for forgotten milk, snacks, detergent, or late night impulse orders, but it is structurally worse for a £100 to £200 weekly shop with many bulky items.

This is why many on-demand grocery players end up narrowing the mission. The strongest fit is convenience retail, not full supermarket replacement. The best product mix is typically high urgency, low spoilage, high margin items like alcohol, household basics, personal care, and small tech accessories, where fast delivery matters and larger ticket add-ons can lift basket value without overloading the courier.
Going forward, the winners in grocery delivery will separate into two models. Marketplaces like Deliveroo will keep using shared fleets for smaller convenience baskets, while operators chasing larger baskets will need dedicated dark store networks, better merchandising, and in some cases cars or employed couriers. The market will consolidate around players that pick one model clearly and build the logistics stack around it.
