Product Model Creates Margin Advantage
Anduril, SpaceX, and the American dynamism GTM playbook
The core advantage is not just better tech, it is a different profit engine. When a company like Anduril builds the product first with its own capital, it keeps control of the design, the IP, and the price. That turns defense sales from a labor business, where more revenue usually means more people and more cost, into a product business, where each additional unit can carry much higher gross margin and fund the next round of R&D.

In the cost-plus model, the government reimburses costs and adds a small allowed profit, roughly 7% to 10%. That rewards long programs, large teams, and detailed cost accounting. It does not reward shipping a cheaper finished product fast, because the contractor makes money on the spend base itself.

In the product model, the company takes the development risk upfront, then sells a finished system at a fixed price or recurring license. If the hardware bill is low and the software content is high, margin can look much more like software. That is the logic behind 40% to 50% margin targets for Anduril style systems.

This margin gap compounds. Higher gross profit lets Anduril recycle revenue back into new products and adjacent programs, while primes often need a new contract, more headcount, and more government funded development to grow. That is why one shared software stack can spread from border towers into counter drone and other autonomy systems.
The next phase is a widening split between defense companies that sell reusable products and those that sell custom programs. As autonomy, sensors, and software become a larger share of defense budgets, the companies that can ship a working system today, price it like a commercial product, and use margin to self-fund the next product cycle will keep taking share from the classic prime model.
