This is the core scale advantage in online grocery, volume does not just spread fixed costs, it changes who will sell to you. A small operator buys through local wholesalers and pays for each handoff. A scaled operator can fill trucks, forecast demand tightly enough for farms and brand owners to plan production, and buy straight from growers or CPGs, which lifts gross margin and lowers waste at the same time.

  • In this model, the warehouse is both backroom and storefront, so there is no separate retail store plus distribution center stack. That already removes one logistics layer. As order density rises, suppliers can send fuller trucks directly to one node, which improves freight economics and wholesale pricing.
  • The practical trigger is truck level demand and item level predictability. Farmstead describes the supplier wanting to fill a truck primarily for one customer. Once that happens, produce forecasting can ripple back toward the farm, reducing systemwide spoilage that would otherwise be priced into broccoli and other fresh items.

The winners will be the operators that pair direct sourcing with precise forecasting, because that combination turns fresh grocery from a low margin resale business into a tighter, data driven supply chain business.
