The real moat in ultrafast delivery is not city scale, it is neighborhood precision. A dark store only serves a tight radius, so one area may skew toward late night impulse buys, another toward family restocks, and another toward fresh produce. That changes which 1,500 or so SKUs to stock, what to promote in the app, and whether orders are large enough to cover fixed pick, pack, and delivery costs.

  • JOKR’s model uses small dark stores in dense urban pockets, with each store carrying roughly 1,500 SKUs versus about 30,000 in a supermarket. That forces highly local assortment decisions, because every slot on the shelf has to earn its place through repeat demand in that specific catchment.
  • Dark store economics are unusually sensitive to basket composition. Research on online grocery shows higher order volume alone does not fix profitability, because pick, pack, and delivery stay mostly fixed per order. The direct lever is getting each neighborhood to order the right higher value mix at the right times.
  • This is also why hyperlocal operators market block by block. Industry interviews describe flyers, localized digital campaigns, and store by store rollout playbooks, with performance varying sharply even within one city based on catchment density, customer type, and what nearby retail already serves.

The category is heading toward tighter store level optimization, not just more expansion. The winners will look less like generic grocery apps and more like networks of mini convenience stores, each tuned to its own micro market, with better local SKU mix driving larger baskets, stronger retention, and faster payback on each dark store.
