Routing is valuable fastest when it saves developer time, but it becomes a weak standalone product once large customers can either copy the core logic themselves or get enough of it bundled into the cloud they already use.

  • LiteLLM already gives teams the core building blocks, one OpenAI style endpoint, fallbacks, load balancing, logging, and model switching. For an enterprise with platform engineers, that covers much of the basic router job without paying a permanent take rate on every token.
  • Hyperscalers are moving the same features into their own AI stacks. Azure AI Foundry offers a model router for runtime cost and performance optimization, and Amazon Bedrock adds native caching and cross region inference. That makes routing feel like an included feature, not a separate budget line.
  • The defensible layer is not simple request forwarding, it is the workflow around it. OpenRouter’s current appeal is one API, one billing surface, broad model access, automatic failover, and analytics across 400 plus models. That matters most for startups and product teams that want speed, not for enterprises willing to build custom control planes.

The market is heading toward a split. Small teams will buy convenience from platforms that bundle routing into a broader inference stack, while larger enterprises will keep a thin in house router and spend their money on observability, governance, and workload specific controls. Standalone routers win only if they move up from aggregation into deeper production infrastructure.
