This reveals why startups can move faster than home improvement giants even when the giant already has the customer, the traffic, and the catalog. Home Depot is built to optimize stores, inventory turns, supplier scale, and pro sales at massive volume. Fixable is building a service layer that sits earlier in the job, when a homeowner is confused, sends photos, gets advice, and then buys the right parts. That kind of workflow needs fast product iteration, not retail process discipline.

  • Fixable is not trying to replace the hardware store. The model starts with a virtual consult over text, photos, and video, then can route the user into tool and materials purchases, with the founders explicitly describing a retailer API and 5% to 6% commerce commissions as a natural add on. That makes an incumbent retailer more useful as a partner than as a direct product builder.
  • Large incumbents do innovate online, but mostly where it reinforces the core retail machine. Home Depot says it is investing billions in capital spending, a dedicated sales force, fulfillment, trade credit, and installation services for pros and homeowners. That is very different from building a new managed advice marketplace where the first product is expert guidance, not merchandise checkout.
  • TaskRabbit shows the more likely playbook for a retailer that wants services. IKEA did not build a marketplace from scratch inside the store org. It acquired TaskRabbit, integrated booking into checkout, and used it mainly to complete product assembly after purchase. That supports the point that big retailers often add services by partnership or acquisition once a clear use case already exists.

The next step in home improvement is a tighter bundle of advice, labor, and commerce. Retailers will keep owning demand for materials, but more of the value will shift to whoever owns the moment when a project gets scoped and the customer decides what to buy and whether to do it alone. That is the layer Fixable is trying to control first.
