Sonder is trying to earn hotel level trust with a cost base that still looks much closer to an operator than a marketplace. Airbnb mainly matches demand and supply, then lets hosts do the physical work. Sonder controls the room setup, pricing, cleaning, maintenance, check in flow, and guest support itself, which makes the stay more predictable but also means every new unit adds real world execution work in a way Airbnb largely avoids.

  • The operational burden is concrete. A Sonder guest books a furnished unit, gets a digital entry code, uses the app for towels or issue resolution, and Sonder has to dispatch cleaners or maintenance teams. Airbnb software can scale globally with host supply, while Sonder has to build city by city service density.
  • That extra control can improve the product. Sonder standardizes design, cleanliness, smart locks, and support across inventory, which is why it sits closer to a tech enabled hotel brand than a listing marketplace. OYO is a useful middle case, it stays asset light through franchise and revenue share structures, but still intervenes operationally to enforce standards.
  • The industry keeps pushing operators toward lighter models. Sonder has shifted from fixed leases toward revenue share deals, and Marriott chose to distribute more than 10,500 Sonder rooms through its system in 2024, which shows branded apartment inventory has value. But city regulation still rewards operators that can handle compliance property by property, not just aggregate listings online.

The path forward is a narrower version of scale. The winners in this category will keep the brand control that travelers pay for, while stripping out fixed commitments and concentrating inventory where local cleaning, maintenance, and compliance can be run like a dense urban network rather than a loose collection of listings.
