Chasm between dbt Core and Cloud

The key risk is not open source competition by itself, but breaking the upgrade path from the free product into the paid one. dbt grew because analysts and analytics engineers could start in Core, store business logic in code they controlled, and spread it bottom up inside companies. When Cloud adds the browser IDE, CI, scheduling, governance, and newer control plane features in ways that do not work smoothly with Core, the product can start to feel like two separate worlds instead of one standard.

Core is the language and compiler that turns SQL and configs into warehouse jobs. Cloud monetizes the surrounding workflow, including browser based development, testing before production, hosted docs, schedulers, API access, security, and governance. That split works when Cloud feels like an easier way to run the same standard, not a different product family.

Management has already identified the gap as a real issue. Inside one company, some teams use Core and others use Cloud, and making them work together well has been hard enough that pushing everyone to migrate was described as unrealistic. That matters because dbt still lands bottom up with practitioners, then expands to platform leaders buying for many teams.

There is a strategic reason dbt keeps moving more value into Cloud. Snowflake and Databricks are bundling native transformation features, while tools like Dagster and Meltano rebundle orchestration around dbt. Expanding Cloud into orchestration, cataloging, observability, and a cross cloud control plane helps defend revenue, but it also increases the chance that the community sees the center of gravity moving away from Core.
The next phase is about making One dbt real. If dbt can let Core users and Cloud users share models, metadata, and workflows without friction, it keeps the community engine while selling enterprise convenience. If it succeeds, Cloud becomes the default operating layer for larger teams, while Core remains the trusted standard that keeps developers building on top of dbt in the first place.
