AI is stripping away SaaS revenue that came from seat inflation and weak feature bundling, and forcing vendors to charge for work that actually gets done. In support software, that means charging when a ticket is resolved, not when a rep has a login. Intercom framed this shift around Fin, where a $1 resolution fee can replace underused seat spend while still preserving strong software margins if the bot reliably closes real customer questions.

  • The practical test is whether the software removes paid human work. Intercom describes Fin as taking resolved conversations out of the inbox entirely, not just helping an agent type faster. That is why per resolution pricing feels legitimate in a way that charging extra for AI summaries or cosmetic features often does not.
  • This changes the buyer math. In the panel, Brex's CFO says finance teams increasingly reject blanket seat pricing because it is hard to tie seats to outcomes, while usage pricing maps cost to actual work done. That makes overbuilt seat based SaaS easier for startups to attack with cheaper, narrower, outcome priced alternatives.
  • The revenue shift is already visible in customer support. Intercom says Fin reached thousands of customers and millions in revenue soon after launch, and the business later reaccelerated to an estimated $343M in 2024 as it layered AI into seat pricing and added usage and outcome based revenue. The model did not erase software margins, it moved them to a new unit of value.

The next phase is a split between software that merely wraps an LLM and software that owns the workflow, the data, and the handoff between bot and human. As AI makes basic product replication cheaper, the durable winners in B2B SaaS will be the companies that can meter real outcomes, plug into the system of record, and become hard to rip out because they save labor every day.
