This focus means Intercom saw AI support as a category that would produce one or two default winners, not a loose bundle of adjacent AI features. The bet was to go deeper into the full support workflow, where the bot answers questions, hands off to a human, learns from that handoff, reads customer context, and plugs into the help desk, docs, and reporting in one system.

Intercom had already learned that earlier chatbot generations could work, but only with heavy setup. LLMs changed the economics because Fin could use existing docs, resolve a large share of conversations, and improve the speed and quality of replies without forcing teams to script every path by hand.

The real edge is vertical integration. When the same system holds the inbox, knowledge base, customer record, and AI agent, a support rep can fix a tricky case once and turn that answer into future automation. That is harder to replicate with a stack of point tools stitched together by APIs.

This also explains why Intercom chose depth over expansion even as AI opened nearby markets. AI support is already crowded, with incumbents like Zendesk bundling AI and upstarts like Sierra and Decagon attacking from the agent layer, so winning depends on product completeness, workflow design, and deployment speed more than on model access alone.
Going forward, the category is moving from AI answering support tickets to AI becoming the main operating layer for service across chat, email, and voice. The companies that win will be the ones that own both the agent and the system around it, because that is where training loops, action taking, and durable margins compound.
