The real moat is not just lower overhead, it is that Upwork turns work that agencies handle with people into software steps. On Upwork, discovery, vetting, matching, contracting, time tracking, payment, and dispute handling happen inside one product, so a smaller employee base can support far more transaction volume. In 2022, Upwork processed $4.1B in GSV, and the interview frames that as roughly $4M to $6M per employee, versus Robert Half at about $300K to $400K per employee.

  • A traditional agency still relies on recruiters and account managers to source candidates, screen them, coordinate interviews, negotiate terms, and manage paperwork. Robert Half described this model as combining AI with specialized recruiting professionals, and reported 16,300 full time internal staff and $7.24B of 2022 service revenue, which works out to about $444K per employee.
  • Upwork compresses that labor by making both sides do more of the workflow themselves inside the marketplace. Clients post jobs, freelancers build profiles, algorithms rank matches, contracts and payments are standardized, and both sides stay on platform. That is why GSV can scale much faster than headcount.
  • The same pattern shows up in newer labor platforms. Invisible combines software orchestration with a 3,000 plus distributed workforce, and positions itself above traditional outsourcing by automating repeatable steps while keeping humans for judgment heavy tasks. The category keeps moving toward software managed labor, not recruiter managed labor.

Going forward, the highest value labor platforms will keep pushing more of the agency workflow into product, then add payments, compliance, and managed services on top. That should widen the productivity gap further, because each new software layer lets one internal employee support more clients, more freelancers, and more spend.
