Convoy was trying to turn freight brokerage from a people heavy service business into a software scaled market maker. In a normal brokerage, reps spend hours calling carriers, haggling over price, checking paperwork, and chasing updates, so the broker needs a 15% to 20% cut to cover labor. Convoy used software to price a load, collect carrier bids, book, track, handle documents, and pay carriers, which made it possible to win large shippers with take rates under 5% while still keeping the marketplace moving.

  • The cost advantage came from automating the whole load workflow, not just the first match. Convoy automated bid negotiation, carrier vetting, GPS tracking, status updates, paperwork, and payouts. That replaces a large back office of brokers and carrier sales reps with software and operations tooling.
  • That lower fee was also a customer acquisition tool. Truckload freight is a commodity purchase for many enterprise shippers, so a broker that can source the same lane at a slightly better price can win volume quickly. More loads then attract more small carriers, which improves coverage and pricing data for the next load.
  • The tradeoff is that software efficiency does not automatically create fat margins. Even digital leaders pushed pricing very low. Uber Freight expanded by offering enterprise customers take rates as low as 1%, and Convoy was modeled at less than 10% gross margin, which shows how much of the savings had to be passed through to keep volume.

The next phase of this model is less about replacing brokers outright and more about becoming the software layer they run on. That is where freight brokerage is heading, toward platforms that automate booking and execution for brokers, carriers, and shippers, while monetizing the transaction flow and the adjacent services wrapped around it.
