The real moat for AWS, Microsoft, and Google is not the GPU itself, it is that they already sit inside the customer’s daily workflow. A team that already stores data in S3 or BigQuery, deploys apps on Kubernetes, manages identity and networking in one cloud, and buys AI through the same contract can add GPU inference or training with less procurement, less integration work, and less operational risk than moving to a standalone provider, even when the standalone provider has cheaper raw compute.

Interviews with GPU cloud customers show the split in practice. Lambda wins training jobs on lower price and willingness to customize clusters, while AWS and CoreWeave win production workloads because teams need autoscaling, storage, networking, security, APIs, and higher uptime in one place. That is what ecosystem advantage looks like on the ground.

Nscale is responding by copying part of the hyperscaler playbook. It started with reserved clusters and serverless inference, then added fine tuning, plans an AI marketplace, and is using partners like Singtel and Open Innovation AI as distribution channels. That broadens wallet share, but it still starts from a much smaller installed base than the big clouds.

The closest specialists show how hard scale is to match. CoreWeave grew to an estimated $5.1B of revenue in 2025 and built deep Microsoft exposure, while Lambda reached about $505M annualized revenue in May 2025 and is still positioned more as a developer friendly training cloud. The biggest independents are still usually attaching themselves to hyperscaler demand, not replacing hyperscaler ecosystems.
The next phase of AI infrastructure will reward companies that turn compute into a full operating environment, not a cheaper box of GPUs.
