AI turns software margins from a built in advantage into a product design problem. Traditional SaaS mostly sold seats on software that was cheap to serve after the code was written. AI adds real variable cost every time the product writes, searches, summarizes, reasons, or runs an agent, which pushes vendors toward hybrid pricing and forces them to earn repeat usage through better workflows, stronger context, and tighter integration.

ClickUp is framing the shift very concretely, the old model was margin rich enough to tolerate bloated GTM and mediocre UX, while the new model requires measuring true incremental ROI and cutting overlap because every AI action carries cost. That is why product delight and compounding usage matter more than before.

This is already showing up in pricing. ClickUp expects a hybrid model with seat or platform fees plus usage from agent work. Notion has bundled AI into higher tiers to raise ARPU, while other AI productivity apps are also moving away from pure seat pricing as token costs and automation volumes rise.

The margin pressure also favors platforms that own more of the workflow. ClickUp argues AI works best when tasks, docs, chat, approvals, and history live in one system, because less context has to be stitched across tools. That makes rebundling strategic, not just a packaging choice.
Going forward, the strongest software companies will look less like static seat licenses and more like operating systems for work with metered AI labor inside them. The winners will be the ones that keep usage growing faster than inference costs, then use that retained margin to fund brand, sales, and deeper product expansion.
