This points to Retool winning less by owning a category label, and more by already having the boring enterprise details done. For a team building an ops dashboard, fraud console, or admin panel on live production data, the hard part is not drawing tables and buttons. It is permissions, audit logs, self hosting, connectors, and enough polish that a support or compliance team can use it every day without engineering babysitting.

  • Airplane framed most deals as build versus buy, not Airplane versus Retool. Its wedge was script heavy workflows, then it added Views because customers still needed a way to search records, inspect rows, and trigger actions in one place. That suggests Retool had already set the baseline for full internal app workflows.
  • Retools lead came from packaging the pieces large companies need to trust an internal app on production systems. By 2022 it combined prebuilt UI blocks, database and API connectivity, enterprise sales, and self hosted deployment inside a per seat SaaS model that had reached $82M ARR. That mix is much harder to copy than a drag and drop editor alone.
  • The companies Retool did not meet often, like Appian and Unqork, were aimed at a different buyer. Appian sells visual low code for broader business process apps and orchestration, while Retool was built for engineers and technical operators working directly against production data. That left fast followers like Superblocks and Appsmith competing more on price, open source, or deployment model than on a fully different workflow.

Going forward, the gap shifts from who has the most widgets to who best combines speed with control. As AI makes basic app creation cheaper, the durable advantage moves toward platforms that can generate internal apps quickly while still preserving reviewability, security, deployment flexibility, and clean paths from internal dashboards into broader workflow and external app use cases.
