Instacart is trying to turn grocery delivery from a low margin service into the operating system for grocers. In the marketplace model, Instacart mainly gets paid when an order happens. In retail technology, it can also sell the software that powers a grocer's app, digital storefront, ads, order routing, and store pickup workflows. That changes the fight from who delivers fastest to who owns the retailer relationship and the daily software workflow inside the store.

  • The old battle was marketplace against marketplace. Instacart used an asset light model, sending shoppers into existing stores, while GoPuff built dark stores and carried inventory itself. That gave GoPuff more supply chain control, but also much higher warehouse and inventory costs, which made the model harder to sustain when capital tightened.
  • The new battle is closer to enterprise software. Instacart is layering merchant software and high margin advertising on top of grocery delivery, so a grocer can use Instacart not just to win orders, but to run pickup, merchandising, sponsored search, and digital storefronts. That makes Instacart harder to remove even if a retailer wants more direct customer ownership.
  • There is a useful contrast with Weee! and GrubMarket. Weee! captures more wallet share by owning inventory and assortment in a specialized online supermarket. GrubMarket mixes marketplace revenue with recurring software sold to food wholesalers. Instacart sits between them, keeping the asset light consumer layer while pushing deeper into software sold to retailers.

If this works, Instacart's growth will come less from adding one more grocery order and more from becoming the default commerce stack for brick and mortar retail. That would expand its market beyond delivery into the larger budget that grocers spend on ecommerce software, ads, fulfillment tooling, and store operations.
