Google's AI infrastructure advantage
OpenAI
Google’s biggest edge is that it owns the full machine that runs AI, from the chip to the app, which lets it push model costs down faster than labs that mostly buy compute from others. Its TPUs are custom chips built for large AI workloads, exposed through Google Cloud, GKE, Compute Engine, and Vertex AI. The latest Ironwood generation scales to 9,216 chip pods, while Alphabet describes AI infrastructure as a full stack spanning data centers, chips, and a global fiber network. That makes Gemini cheaper to serve inside Search, Workspace, Android, and YouTube, while also letting Google sell the same stack externally through cloud products.1 2 3 4
- Google is not just renting Nvidia capacity. It designs TPUs itself, and current cloud docs show multiple active generations, including v5p, v6e, and TPU7x Ironwood. Ironwood is purpose built for inference, with 192 GiB of HBM per chip and pods of 9,216 chips, which matters for serving large reasoning models at scale.1 3 4
- The practical advantage is cost and speed of deployment. A team inside Google can train or serve Gemini on Google owned hardware, then ship that model into Gmail or Search without negotiating with an outside cloud or chip vendor. Alphabet has described this as a full stack of AI optimized infrastructure including data centers, chips, and global network capacity.2 5 6
- For OpenAI, compute remains more of a dependency than a native moat. OpenAI has enormous scale in users and revenue, but the broader market context shows other labs and clouds competing by pairing models with proprietary infrastructure, from Google TPUs to Amazon Trainium and hyperscaler managed AI clouds. Infrastructure is becoming part of product strategy, not just a backend input.5 6 7
The next phase of model competition will be won as much on cost per useful answer as on raw benchmark quality. Google is positioned to keep folding better chips, denser clusters, and wider product distribution into one loop, which raises pressure on standalone model providers to secure cheaper inference, exclusive distribution, or their own infrastructure advantage.2 3 4 6 7
