Incumbents Can Bundle FirstClub Into Ecosystems

The real threat is not that incumbents copy one feature, it is that they can spread FirstClub like ideas across far larger store networks and turn premium grocery quality into one tab inside a much bigger habit loop. FirstClub had four clubhouses and about 4,000 curated SKUs in Bengaluru in September 2025, while Blinkit and Instamart were already operating more than 1,100 dark stores each by FY26, giving larger players many more local fulfillment points, customers, and cross category purchase moments to test premium produce, private label, and trust features at scale.

Blinkit and Instamart have a distribution advantage measured in orders, not just stores. Blinkit processed transactions through a broader Eternal ecosystem that reached 109 million Indians in FY26, while Swiggy bundles Instamart into Swiggy One, so premium grocery can ride on top of food delivery and dining traffic instead of building demand from scratch.

The product pieces are already becoming modular. Zepto launched Real Lens in March 2026 to show shoppers fresh produce images from nearby stores, and Instamart is selling Nectr produce with premium style merchandising and packaging. That means selection trust, freshness signaling, and higher end presentation are no longer unique building blocks.

FirstClub still has one asset incumbents cannot instantly mass produce, which is a tightly edited assortment with exclusive supply. It said 60% of products were exclusive in 2025 and that it used outside consumer panels to test items before listing them. That is closer to a specialty retailer model than a standard quick commerce catalog.
From here, differentiation shifts from having better produce pages or cleaner labels to owning supply, repeat behavior, and brand memory strongly enough that customers open FirstClub first for specific categories. If incumbents keep layering premium fresh, private label, credit, and post checkout convenience onto massive dark store networks, the market will reward the player that turns quality into a repeatable system, not a niche promise.
