The key implication is that incumbents do not need to copy Astranis’s factory to copy its offering. Viasat can keep the prime contractor role, bring its government channels, payload know how, and terminal base, then plug in Rocket Lab for the spacecraft bus. That lets a large defense supplier offer a small, maneuverable GEO system with less time and capital than building an in house small satellite line from scratch, especially for military buyers that already trust Viasat as the system integrator.

  • Astranis’s edge comes from owning the full stack, it builds and operates MicroGEO satellites and sells long term dedicated capacity leases. Customers buy a satellite sized for one region and one mission, not a shared slice of a giant fleet. That model matters most when a telecom or government wants control, speed, and custom configuration.
  • Viasat attacks the same need from the other direction. It already sells military communications systems, terminals, payload engineering, and managed services. In the PTS-G award, Viasat kept the customer relationship and mission role, while Rocket Lab supplied the Lightning-GEO bus, showing that the manufacturing layer can be outsourced while the prime keeps most of the strategic value.

SWISSto12 does not need its own operator network or direct retail channel if it can sell small GEO spacecraft to operators like Intelsat and Viasat Inmarsat that already own orbital rights, gateways, and customer contracts. The battle is shifting from who has a factory to who controls demand and mission integration.

The next phase of competition will center on ecosystems, not standalone spacecraft. Astranis is pushing deeper into defense with PTS-G, Resilient GPS, and Andromeda, while incumbents are proving they can assemble rival offerings through partners. That will compress the advantage of pure manufacturing speed and raise the importance of customer access, payload software, and program execution.
