This pressure pushes Instacart to act less like a toll collector and more like a software vendor. When a grocer has its own app, website, loyalty program, and delivery operation, Instacart stops controlling the customer relationship end to end and instead competes on who has the better checkout flow, fulfillment tools, and economics. That is why Instacart has leaned into white label products that let retailers keep their brand while still using Instacart’s infrastructure.1 2 3 4

  • Instacart already sells this compromise. Storefront is a white label ecommerce product for grocers’ own domains and apps, while Marketplace is the shared Instacart app. That setup exists because many retailers want Instacart’s picking, delivery, catalog, and AI tools without handing over the front door to the customer.2 3 4
  • The fee leverage is real because grocery margins are tiny. A typical store makes around 2% profit margin, while Instacart historically took roughly 5% to 8% from retailers and also layered customer markups and fees in earlier years. When the underlying business is this thin, owning more of the digital stack gives grocers room to push hard on pricing.4 5
  • Large chains are proving that in house digital can be real, not theoretical. Kroger routes pickup and delivery through its own website and app, offers its own Boost delivery membership, and discloses that some orders may use Kroger Delivery or a third party. That gives Kroger options, which is exactly what weakens dependence on a single intermediary.6 7 8

The next phase is a fight over retailer operating systems, not just grocery delivery demand. Grocers that can keep customers inside their own digital channels will use Instacart selectively for fulfillment, ads, or overflow demand. Instacart’s strongest defense is to make its retailer software good enough that grocers keep buying the tools even as exclusivity fades.1 2 3 8
