Unbundling the app turns Sandbar from a niche hardware sale into a software funnel with much cheaper customer acquisition. Today the ring is both the product and the gatekeeper, which limits Stream to buyers ready to spend $249 to $299 upfront. Opening app access lets Sandbar attract users who just want to talk, capture ideas, and search past thoughts on their phone, then upsell the ring as the faster habit forming input device once the behavior already exists.

  • Otter shows how a free software entry point can scale. It grew to 25M+ users by letting a meeting bot join calls, generate transcripts, and push users into paid minute caps, reaching an estimated $100M ARR by March 2025. That is the shape of funnel expansion Sandbar cannot access while setup requires hardware first.
  • Sandbar already has the premium layer defined. The ring creates a physical capture habit, with hold to speak, haptic confirmation, earbud playback, and all day wearability. The app already handles the higher value software job, turning spoken input into notes, conversation, and long term memory. That makes software only onboarding a packaging change, not a product rewrite.
  • Plaud is the closest proof that hardware and software can coexist, but its expansion path is the reverse. It started with a recorder, then added desktop software in January 2026 to capture virtual meetings and unify transcripts across form factors. The lesson is that once capture works, the larger prize is owning the archive and subscription, not just the device sale.

If Sandbar opens the app, the ring becomes the premium upgrade for heavy users instead of the toll booth for everyone. That should move the business toward recurring software revenue, faster iteration, and a larger installed base that can later support more devices, integrations, and a broader personal memory platform.
