Substack Fee Threatens Discovery Network

Diving deeper into

Substack

Company Report
A growing number of high-revenue creators have defected to Beehiiv and Ghost to avoid the 10% platform fee, which could trigger a death spiral in Substack's discovery network and customer acquisition motion.

The real risk is that Substack charges its most valuable writers like a marketplace, while Beehiiv and Ghost increasingly look like software tools those same writers can outgrow into. Once a writer has a large paid base, the math shifts fast. Saving 10% on subscription revenue can be worth tens or hundreds of thousands of dollars per year, and the core publishing workflow, send emails, host posts, collect payments, is now available elsewhere.1 2 3 4 5

  • Substack has tried to offset that pull by building discovery inside its own network. Recommendations, Reader, Notes, and one click checkout make the platform more than a CMS. But those tools only work if strong writers stay, because the network gets weaker when the publications that attract readers and referrals leave.2 4 5
  • Beehiiv attacks from the other direction. It charges like SaaS, not like a revenue share, and now gets about a third of revenue from ads and Boosts. That lets top creators keep subscription dollars while still using built in audience growth and monetization tools that look increasingly close to what Substack offers.3 5
  • Migration is not frictionless, which buys Substack time. Writers have to move archives, subscriber flows, and Stripe relationships, and some worry about losing search traffic and old links. But even creators who stay describe price as the main reason they would eventually leave, which means the retention moat is operational, not economic.1

The next phase is a race to make the platform fee feel earned. Beehiiv is doing it with ad dollars and software value. Substack is doing it by turning its reader network into a stronger discovery engine and by adding ad products of its own. If its best writers can make more money inside the network than outside it, the spiral reverses.3 4 5
