Nvidia sells more than silicon: procurement trust, CUDA ecosystem inertia, and a roadmap
Analyzed 6 sources

Nvidia wins many AI infrastructure deals before a benchmark even starts, because the buying motion already fits how large customers budget, deploy, and staff AI systems. Vera Rubin is sold as a full rack with GPUs, CPUs, networking, cooling, and inference software, so buyers are not just choosing chips, they are choosing a vendor with approved suppliers, known integration partners, and engineers who already know the stack.1 2 3 4

  • Majestic Labs is asking customers to adopt a new memory first architecture, even though Prometheus is still targeting lead customer shipments in 2027. By contrast, Nvidia already packages a familiar rack scale system and Majestic itself expects buyers to compare against Nvidia rack economics, not chip specs alone.1 2 3
  • CUDA inertia is really labor and workflow inertia. Nvidia keeps backward compatibility and bundles TensorRT-LLM, vLLM, SGLang, and Dynamo into the Rubin platform, so an ML team can keep using existing model code, serving tools, and optimization habits instead of rebuilding around a new compiler and runtime.2 4
  • AMD makes the switching problem harder for startups by offering a second mainstream path. Helios bundles Instinct GPUs, EPYC CPUs, Pensando networking, and ROCm, and AMD is already pairing Helios with Cerebras in a split prefill and decode setup, giving buyers a non Nvidia option without betting on a new architecture end to end.2 5 6

The market is moving toward full system procurement, not stand alone accelerator purchases. That favors vendors that can show a durable roadmap across memory, interconnect, and serving software. For Majestic Labs, the strongest opening is to enter as a narrow memory dense tier inside mixed deployments, then expand only after proving it can beat incumbent racks on real inference economics.1 2 3 5 6
