The key shift is that hyperscalers are turning model choice into just one feature inside a much bigger enterprise software and infrastructure bundle. Bedrock, Vertex AI, and Azure AI Studio let buyers procure models, connect internal data, manage security, run training and inference, and deploy apps in one place, which makes a standalone model vendor easier to swap out unless it offers something the cloud stack cannot, like sovereign deployment and on premises control.

  • Mistral is responding by moving down the stack itself. It now pairs models with dedicated European compute, platform tooling, and serverless deployment through Mistral Compute and the Koyeb acquisition, so customers can buy a full sovereign stack instead of only an API.
  • Anthropic shows the other path. It still distributes through Bedrock and Vertex AI, but adds differentiated product surfaces like Claude Code, MCP based integrations, and enterprise connectors. That keeps Claude valuable even inside cloud platforms that also promote their own models.
  • Cohere is a useful comparison because it avoids the hyperscaler squeeze by selling private cloud and on premises deployments on multi year contracts, with most revenue from enterprise software licensing rather than public API traffic. That makes it less dependent on winning inside a cloud marketplace shelf.

This market is heading toward fewer pure model vendors and more full stack AI suppliers. The winners will either be the cloud platforms that own the workflow, billing, and infrastructure, or independents like Mistral that package models with enough deployment control, compliance, and dedicated compute to become a platform decision rather than a line item API choice.
