Noom's B2C model hinges on a hybrid coaching approach that uses AI to enable their human "coaches"

Noom’s coaching model is really a labor arbitrage machine wrapped in consumer behavior change software. The app handles the repetitive work, food logging prompts, lesson delivery, common questions, and nudges, so human coaches can focus on motivation and escalation. That is what lets Noom sell a relatively affordable B2C subscription while scaling to $1B of estimated 2023 revenue without staffing the service like a clinic or therapy network.1 2

  • The key operating difference is panel size. Noom’s AI assisted coaches, paid about $19 to $24 per hour, manage roughly 300 to 400 users each. In more credentialed care models, staffing is much denser. Virta uses 2 to 4 daily coach check ins plus physician oversight, and Maven relies on a broad specialist network for higher touch care delivery.1 3 4
  • This works because Noom’s product is mostly text based habit formation, not regulated clinical decision making. A user logs meals, weight, and activity in the app, gets lessons and prompts automatically, then reaches a human when motivation drops or a situation needs nuance. That is closer to scaled customer success than to therapy or dietetics.1 2
  • The model also explains the 2022 coach reduction. Noom’s workforce fell from about 2,700 coaches at peak to about 1,000 by October 2022 as LLMs took more of the front line support flow. In practice, better automation raises gross margin, but it also makes the core coaching layer easier for newer weight loss apps to copy.1 2

Going forward, the winning version of this model is likely to look even less like coaching as a service and more like medication plus tracking plus AI triage with a smaller human layer on top. As GLP-1 programs spread, Noom’s advantage will come from turning coaching into a low cost adherence engine that keeps users engaged for longer and improves subscription lifetime value.1 2
