The split is moving from who builds the best robot arm to who learns fastest from robot usage in the field. Incumbents like Universal Robots and ABB already have factories, channel partners, installed bases, and software that fit neatly into existing procurement and service workflows. Foundation model startups are betting that every deployment is also a data collection node, so the product gets better across customers instead of being reprogrammed job by job.

  • Universal Robots shows the incumbent playbook clearly. Its UR15 sits inside an established cobot line, extends an eight year NVIDIA collaboration, and plugs into a large partner and developer network through PolyScope X and AI Accelerator. That makes adoption easier for buyers already standardizing on UR hardware.
  • ABB is following a similar path through controller and software upgrades. OmniCore is replacing IRC5, adds built in digital connectivity and AI integration, and supports no code tools and an AI assistant. But ABB states customer data is not used for model evolution, which is very different from a startup model built on cross deployment learning.
  • Startups like Dyna, Skild AI, and FieldAI are organized around the data loop itself. Dyna streams robot sensor data into nightly model updates. Skild improves a shared model across many robot types. FieldAI uses fleet learning across deployments. That can compound software performance faster than an OEM roadmap tied to one hardware family.

The likely next phase is convergence. Incumbents will keep adding AI to defend their installed base, while foundation model startups will try to ride incumbent hardware and turn robot intelligence into the higher margin layer. If the data flywheel keeps improving real world task success, more of the industry profit pool will shift from arms and controllers to the learning system on top.
