The real shift is that shipping infrastructure is turning into merchant software. Flexport is no longer just competing with freight forwarders, it is competing with companies that start at different layers of the stack, label APIs, parcel carriers, or warehouse networks, then move upward into order routing, inventory visibility, picking, packing, and delivery. That makes ecommerce logistics look more like a bundled software market than a pure transportation market.

  • EasyPost and Shippo began as developer tools for buying labels and tracking parcels across many carriers. That gives them a foothold inside checkout, warehouse, and marketplace software, which is a natural place to add more fulfillment logic over time because they already see orders, addresses, rates, and delivery events.
  • DHL and FedEx are moving the other direction, from transportation into merchant operations. DHL markets a fulfillment network that stores inventory and connects final mile partners in one platform, while FedEx sells fulfillment for ecommerce brands through an all in one cloud logistics system tied to its delivery network.
  • ShipBob shows what full stack monetization looks like in practice. It grew to an estimated $500M of revenue in 2023 by charging at every step, receiving pallets, storing inventory, pick and pack labor, and parcel shipping, while building a 50 warehouse network aimed at the same non Amazon merchants Flexport wants.

The next phase of competition will be won by whoever becomes the default operating system for merchants moving across Shopify, TikTok Shop, marketplaces, and cross border channels. Flexport has an edge where ocean freight, customs, and fulfillment need to work together, but the market is pulling every player toward one bundled control panel for commerce logistics.
