The core risk is that machine makers control the only parts of the stack Gravis cannot easily replace, the valves, controllers, and software paths that let a third party move an excavator safely. Gravis works today because it can retrofit mixed fleets across Caterpillar, Develon, and others, but OEMs are pushing native autonomy, guidance, and remote workflows that can turn access into a permissioned channel rather than an open integration point.

  • Caterpillar is moving from mining autonomy into quarry and construction, with autonomous trenching, loading, and grading on Cat machines. That matters because Cat can bundle machine, autonomy software, dealer service, financing, and warranty into one sale, which is often easier for a contractor to buy than a separate retrofit system.
  • Komatsu already offers 3D Machine Guidance, Smart Construction Remote, and Intelligent Machine Control across new and used machines. Even when those tools stop short of full autonomy, they occupy the operator tablet, machine data, and dealer relationship that an independent stack needs to win.
  • Develon shows the double edged version of the OEM path. Its Real-X work with Gravis proves the product can ship through an OEM, but the same arrangement gives the manufacturer direct customer feedback, field data, and a route to absorb more of the autonomy layer over time.

The likely end state is a split market. Independent retrofit players will keep winning mixed fleets, older machines, and contractors that need brand agnostic automation fast. New machine generations will increasingly come with OEM approved autonomy and guidance built in, which makes control of machine interfaces the strategic choke point in construction robotics.
