Magna’s real leverage is not just cheap manufacturing, it is seeing the full cost stack of sidewalk delivery before most new entrants do. By building Serve’s robots while also testing Magna City Delivery in Toronto, Magna can learn what the bill of materials, servicing needs, and deployment headaches look like in live operations. That creates the option to move up from supplier to platform enabler, or even operator, in a market where scale depends on shaving dollars out of each robot and each trip.

Serve is trying to scale fast, with 2,000 robots planned by the end of 2025, a Gen-3 robot built for larger payloads, and a target of sub $1 delivery cost at full utilization. A manufacturer inside that ramp gets unusually clear visibility into which parts of the robot cost curve are actually improving, and which are still expensive.

This market is splitting between vertically integrated operators and OEM style suppliers. Serve pairs robots with Uber Eats demand. Cartken uses Mitsubishi Electric and sells through partners across campuses and city pilots. Magna could sit underneath multiple brands the way an auto supplier serves several carmakers, but with enough know how to launch its own fleet where margins look attractive.

Delivery platforms are encouraging multi vendor networks, not single winner lock in. Uber works with Serve, Nuro, Cartken, Avride, and Coco, while DoorDash uses both Coco and Serve. That means a credible hardware supplier with proven economics can find customers even without owning consumer demand, because platforms want alternatives to keep pricing power over robot operators.
The next phase of sidewalk delivery will likely look more like the auto supply chain, with a few scaled manufacturers feeding several software and operations layers. If Magna keeps building operational know how alongside manufacturing volume, it can become the Intel inside this category, or decide the better business is to compete directly where restaurant density and utilization make the math work.
