Repairable Logistics Robots Win
Ratel
The winning product in this market is often the robot that gets back to work fastest, not the robot with the most features. In Ukraine, most ground robot demand is for dull but dangerous jobs like hauling ammo, evacuating wounded soldiers, and recovering gear under drone surveillance. Those missions reward machines that are cheap enough to field in volume, simple enough to fix with spare parts nearby, and reliable enough to keep running after repeated damage and repairs.1 2 3 4
- The market data points the same way. Logistics and mine laying robots from companies like Ratel and Tencore made up 61% of 2025 Ukrainian ground robot output, while reusable armed platforms were only 6%. Simpler logistics robots also grew much faster than reusable armed systems, which suggests battlefield buyers are prioritizing useful, maintainable workhorses over high end weapons carriers.1
- This follows from how the machines are used. Ukrainian forces have already contracted more than 22,000 UGVs in 2026, and official reports show tens of thousands of logistics and evacuation missions. When a robot is doing supply runs or casualty movement, the bottleneck is usually turnaround time, batteries, running gear, radios, cameras, and field repair, not exquisite autonomy or a heavy weapons payload.2 3 4 5
- The competitive set makes the tradeoff clearer. Western companies like Forterra and Overland AI are building much more expensive ground systems for missile launch, air defense, and armored escort, while smaller Ukrainian manufacturers are scaling lower cost remote operated platforms. Ratel sits in the second group, where fast manufacturing, spare parts support, and operator familiarity matter as much as the vehicle itself.1 6 7
The next step is not replacing simple robots with complex ones. It is connecting large fleets of simple robots with better software, communications, and coordination. That is why consolidation around companies like Swarmer and Quantum Systems matters. The hardware that wins first is the machine a unit can actually buy, fix, and redeploy every day, then software gets layered on top.1 6 7
